Pre-agreed uplift, bonus only when the target is met: 30% more orders at freenet

Executive Summary

Since the market opened up more than 20 years ago, the telecommunications industry has grown into a fiercely competitive environment. Alongside technological progress, this market is shaped far more by price pressure and the needs and wishes of end users.

To stand out from competitors, understand customer needs better and scale digitally with success, you have to work with data and find out what excites potential customers along their online journey.

konversionsKRAFT worked with the mobile division of the freenet Group to develop a program that proves the effect of experimentation. 30 percent cumulative uplift in orders, new experimentation structures and continuous success measurement were the promised milestones.

Challenges and solution

The challenge: optimizing individual customer journeys

How do you create unique selling points for a product segment that, in telecommunications, hardly differs in gigabytes and data volume?

Market-specific challenges:

  • very dense market environment

  • few innovative or creative ideas

  • longer innovation cycles at manufacturers

  • strongly driven by opportunities

That is why every online investment along the digital customer journey needs close scrutiny.

The freenet Group wanted to understand better what keeps customers excited about their online journey and which measures can deliver measurable success. Guided by customer needs, konversionsKRAFT was to review and optimize the existing onsite processes and the CX to generate higher uplifts. The experimentation measures had to be backed up quickly with increased online orders.

How many experiments does a proof of concept need to reach the agreed uplift target?

The solution: a development model with pre-agreed, measurable uplift targets

For more than 25 years, customer experience management has been one of the freenet Group's most important core competencies. Delighting and retaining customers is deeply embedded in the organization's DNA.

Our shared goal was therefore to use A/B testing to align every digital measure so that it generates a positive ROI from the start. The focus was not on click rates, but on unique orders that end in a purchase. That is why uplift and process targets were set by contract, with a bonus for konversionsKRAFT only when the targets are met.

We mapped out the following stages to raise the experimentation maturity level:

Stage 1: Implement the tool and gain experience

Stage 2: Deliver the proof of concept

Stage 3: In-housing

Stage 4: Scaling

All steps aimed to create a continuous testing flow and to make measures success-oriented and measurable.

Four-stage project roadmap for conversion optimization: 1. Define responsibilities, 2. Generate wins, 3. Implement CRO team, 4. Scale. Supported by reporting and stakeholder management.

Goals of data-driven innovation

Two gears in the center of 3 equally sized segments

Build a proof of concept that demonstrates the success of experimentation.

A network with nodes and a gear in the center

Continuous experimentation support along predefined uplifts and tests.

A shield icon with a checkmark in the center

Contractually agreed uplift targets safeguard the ROI.

Project results at a glance

konversionsKRAFT helped the freenet Group prove for itself the positive effect of a structured experimentation program. Workflows and processes were built up internally so that the team can use its newly gained knowledge to develop products with a customer-centric approach, in-house.

2/3 of all tests successful

High hit rate across the experimentation program.

30% cumulative uplift in orders

Tapping into new revenue potential.

Internal structures

Strengthening the internal team and ongoing support.

Implementation in practice

Since 2019, konversionsKRAFT has supported the freenet Group in becoming more successful digitally, and above all in a scalable way. These are the measures taken since then.

2019: Team support and foundation for the proof of concept

At the start of the project, the freenet Group could free up only limited time and skills in-house. So in the first year, we defined the roadmap, assigned future responsibilities and shared first know-how. The groundwork for the upcoming proof of concept was in place.

2020: Testing against agreed uplift targets

5 out of 8 experiments had a positive effect, with a cumulative uplift of 30 percent. That delivered the proof of concept and confirmed to the freenet Group that it had taken the right path in testing and experimentation. The agreed uplift target was reached.

2021: In-house implementation

The successes gave the freenet Group the confidence to drive the experimentation program in-house going forward. Since then, konversionsKRAFT has run the testing for the mobile telecommunications e-commerce sites, and the organization steers the program across all its facets.

How did konversionsKRAFT strengthen the freenet Group?

1. Project certainty and transparency through a proof of concept

2. Testing roadmap with an agreed uplift target throughout the ongoing project

3. Success-based pay: bonuses only when targets are met

4. Enabling the team to steer future experimentation internally

5. Continuous uplift
